Gifted vs. paid creators: building a sourcing mix that scales
Free product gets you authenticity and volume, cash gets you reliability and rights. The right answer is a ratio, not a choice.

Every UGC program eventually hits the same fork: do you gift product and hope for content, or pay creators a fee per video? Treat it as an either-or and you get the weaknesses of whichever side you picked. Treat it as a portfolio and the two models cover for each other.
What gifting is actually good at
Gifted collaborations cost you product and shipping, which makes them the cheapest possible source of authentic footage and the best tool for discovering talent. Someone who makes a great video for a $40 product is signaling genuine enthusiasm and real ability, and you found them for almost nothing. The trade-offs are just as real: response rates are lower, delivery is slower and less certain, you have little leverage on revisions, and usage rights are often unclear unless you put them in writing up front.
What paying fixes
A $150 to $400 fee turns a favor into a deliverable. You get agreed timelines, a brief the creator actually follows, defined ad usage rights, and the standing to ask for a reshoot when the hook misses. Paid creators are how you produce against a content calendar instead of hoping the mailbox delivers. The cost is obvious, and so is the risk: pay a mediocre creator and you have bought mediocre footage, politely.

The mix, by stage
- Early (months 1–3): gift widely, around 70 percent of collaborations. You are buying information about who can actually make ads, and volume of authentic footage while your angles are unproven.
- Scaling (months 4+): flip toward paid. Move the gifted stars onto per-video fees before someone else does, secure whitelisting rights, and reserve gifting for continuously scouting new faces at the edges.
- Always: let ad performance, not follower count, decide who graduates from gifted to paid. The leaderboard is the promotion committee.

The mix is not a philosophy, it is a dial. Gifting optimizes for discovery per dollar, paying optimizes for output per week. Set the dial by what your bottleneck actually is this quarter.
